CLAUDE.md loads into every AI session's context, so its 278 lines of repeated deploy explanations, historical narratives, and an out-of-date directory tree were a per-session tax. This trims it to 99 lines while keeping every load-bearing fact.

Stays in CLAUDE.md (one-liners + pointers): canonical remote + PR workflow, no-GitHub-writes rule, MCP surface (60 tools, PAT scope, scope ? access), Neon-not-local-postgres, timer-not-hook deploy, volume path, BUILD_BIBLE mandatory read, Natural Light design rules.

Moves to new docs/ops/OPERATIONS.md: full runtime layout, Tailscale access, manual deploy, logs, dead self-deploy history, GitHub emergency-source status, integrations.

Dropped (derivable from code): the illustrative src/ tree (BUILD_BIBLE �2 is authoritative) and the schema table list (src/db/schema.ts is authoritative).
